COMPOSITE DEMONSTRATION, NOT A REAL ENGAGEMENT

Northline Specialty Group does not exist. It is a composite built from documented patterns in mid-market AI adoption, and every person, number, and finding here is constructed for demonstration. No real client, current or former, is described, anonymized, or implied.

What is real is the method. This shows exactly how the readiness assessment, change strategy, and stakeholder plan are produced, at the depth a real engagement delivers. It is written the way it would actually be handed over: addressed to the sponsor, in her language, about her organization. A closing Author's Note, clearly marked, steps outside that frame.

Scope: Claims Operations and Underwriting Support, 450 people, 41 team leads

Purpose

Dana, you brought me in to answer one question: why is Copilot use stuck at 24 percent seven months after a rollout that went well by every measure IT tracked?

This answers that, and it does three things in order. It tells you where Northline actually sits, on two axes rather than one. It tells you which parts of the stall are fixable by teaching people something and which parts are not. And it gives you a plan for the next 90 days, with the specific numbers we would agree to be measured against.

One thing to know up front. The answer is not the one you expected when we started, and Section 1.3 states your original diagnosis fairly before Section 2 disagrees with it. That disagreement is the most valuable thing in here.

Part 1. The Situation

1.1 Company snapshot

Regional specialty carrier and third-party administrator, roughly 1,100 employees across four offices, writing professional liability and specialty casualty lines and administering claims for eleven external carrier partners.

In scope: Claims Operations (310 people) and Underwriting Support (140), 450 total, led by 41 team leads carrying spans of eight to twelve. These two units hold the highest volume of repeatable written work in the company and were the primary business case for the purchase.

1.2 What was deployed

Microsoft 365 Copilot went live company-wide seven months ago, 640 licenses, of which 450 sit inside the population above. The rollout itself was competent. IT hit its dates, the configuration held, and Learning and Development ran a 90-minute live session with 94 percent completion and a satisfaction score of 4.2 out of 5.

The license contract renews in four months.
